SEO or Google Ads: Which First for Your Business?

Nearly every firm asks this, and nearly every agency answers with whichever one they happen to sell. Here is the decision made properly, from three numbers you already have, plus the situation where the honest answer is neither.

The short version

  • Ads buy enquiries this week and stop the day you stop paying. SEO buys an asset that keeps working, and makes you wait six to nine months for it.
  • The deciding numbers are your sales cycle, your gross margin per client, and how many months of runway you have.
  • If your site does not convert the traffic it already gets, both are the wrong answer. Fix the site first, or you are buying visitors for a page that cannot sell.

The two channels are not really competitors. They answer different questions. Google Ads answers "can I get enquiries by Friday", and SEO answers "can I stop paying for every enquiry by next year". A firm with the money to do both should, in that order. Most firms cannot, so the order matters.

Three numbers decide it

1. How long is your sales cycle?

Measure from first enquiry to signed. If it is under a month, ads pay back fast enough that you can learn from them: spend in week one, judge in week six, adjust. If it is six months or more, ads become an act of faith. You will spend four months before you can honestly say whether the leads were any good, and by then the budget conversation has already happened.

Long cycles favour SEO, because the compounding matches the waiting you are already doing.

2. What is one client worth in gross margin?

Not revenue. Margin, over the whole relationship. search clicks in most European markets run somewhere between one and eight euro, and a realistic enquiry rate on a decent landing page is two to five per cent. So an enquiry costs you roughly forty to two hundred euro of ad spend, and if you close one in four, a client costs one hundred and sixty to eight hundred.

If a client is worth five thousand euro or more in margin, ads work comfortably. If a client is worth four hundred euro, the maths is already against you before anyone has made a mistake.

3. How many months can you wait?

This is the one people answer dishonestly. SEO on an established site can move in three to four months. On a new domain, expect six to nine before the traffic means anything, and that is with the work being done properly.

If you need enquiries inside eight weeks, SEO is not a plan, it is a wish. Run ads, and start the SEO work at the same time so the clock is already running.

What each one is actually good at

Ads are a tap. Turn it, water comes out, turn it back and it stops. That is a real property and worth paying for: you can test a new service, a new country or a new price in two weeks and get a straight answer. Nothing else in marketing is that fast.

SEO is a well. Digging it is slow and unrewarding, and there is a long stretch where you have spent money and have nothing to show. Then it produces water every day without further payment. The article that ranks in month nine is still there in month thirty, and it costs nothing extra to keep.

The mistake is judging one by the other's standard. People abandon SEO in month four because it has not behaved like ads, and people abandon ads in month two because they have not compounded like SEO.

The case where the answer is neither

If your site already gets a few hundred visitors a month and produces almost no enquiries, neither channel is your problem. You have a conversion problem, and sending more traffic to a page that does not convert is the most expensive mistake in this business, because it looks like progress on the way down.

The test is simple. Take your monthly visitors, take your monthly enquiries, and divide. Under one per cent on a site with real traffic almost always means the page is at fault, not the channel. Common culprits: a form asking for nine fields, no phone number visible, no price anywhere, and nothing that says who the site is for.

Fixing that costs far less than a quarter of ad spend, and it improves the return on whichever channel you pick afterwards. That is why the rebuild exists as a separate service rather than as an upsell on the other two.

The pattern that works for most firms

Assuming the site converts, this is the sequence I would defend in front of anyone.

Month one: start SEO, because it is the slow one and the clock should already be running. Technical fixes, then the two or three pages that match what buyers actually type when they are ready to buy.

Month one, in parallel: a small ads budget on your highest intent terms only. Not brand awareness, not broad match. The five or ten phrases someone types when they have a wallet in their hand.

Months two to six: ads carry the enquiries while SEO builds. You are buying time, and you know exactly what it costs per month.

Months six to twelve: as organic traffic arrives, reduce ad spend deliberately rather than switching it off. Watch what happens to total enquiries. That number tells you the real value of the SEO work, which is otherwise almost impossible to isolate.

Common questions

Can I do SEO myself and pay only for ads?

Partly, and it is a reasonable plan if your time is cheaper than your money. The technical work needs doing once and is genuinely learnable. What people underestimate is the writing: SEO that works for means publishing something useful every week or two, indefinitely. Most owners manage six weeks. If you know you will not keep it up, do not start it, because a half-finished content plan ranks for nothing.

What is the minimum sensible ad budget?

For search in Europe, around three hundred to five hundred euro a month plus management. Below that you do not gather enough clicks to learn anything, so you are paying to guess. Better to wait two months and start properly than to run one hundred euro a month for a year and conclude that ads do not work.

Does SEO still work with AI answers taking over search?

It has changed, not stopped. Informational queries increasingly get answered on the results page, so thin how-to content has lost most of its value. Commercial queries, someone looking for a supplier in their country who can start next month, still produce clicks, because people buying something want to see who they would be buying from. That is precisely the kind of page worth ranking, and it was always the kind worth writing.
